EXPERTISE AS LEGACY

The people who worked the old one best are the ones with the most to unlearn.

01   DEFINITION

Condition in which a replacement takes over from something the most experienced operators had stopped having to think about, so the skill that made them fast is the part with no equivalent in the new arrangement, and it is least visible to whoever is specifying the replacement.

02   CONDITIONS

UNCERTAINTY UNRECORDED What the experienced operators knew was never written anywhere, including by them.
TIME PRESSURE MODERATE The cost appears across the transition rather than at any one moment of it.
ERROR ASYMMETRY ASYMMETRIC Carrying an old arrangement forward and dropping it do not cost the same, and the cost falls on different people.
OPERATOR STATE DEDICATED These are the operators whose whole role is this work, which is why the practice went deep enough to disappear.

03   WHERE IT APPEARS

MEDICALClinicians who had stopped noticing they knew the old record system are the ones whose pace the new one takes away first.
AVIATIONA generation of controllers built speed into habits that the replacement has no place for, and the habits were never written down.
ENERGYControl room staff carry sequences learned on equipment being retired, and the replacement is specified by people who never ran them.
FINANCETraders who worked one platform without thinking about it lose exactly that when it is replaced, and the loss shows up as hesitation rather than as error.
MANUFACTURINGLine operators hold the old panel in their hands rather than in words, so the requirement gathering does not reach it.
DEFENSELong-serving operators had internalised an arrangement that is being replaced, and what they had internalised was never a document.

04   WHAT AEON WORKED THROUGH HERE

The operators were not learning the arrangement being replaced; they had finished learning it years earlier and had stopped noticing they knew it. What they could not tell us was the part that mattered — the sequences their hands ran without being asked for them. The work went into finding which of those were load-bearing, rather than into how faithfully to copy what was there.

What stays unresolved is how much of an old arrangement a new one owes — carrying it preserves speed that was earned and preserves the reasons it was earned that way, and dropping it asks the most capable operators to be beginners at the moment they are most relied on.
